CRM, Marketing Automation, Customer Success platforms, Partner Management solutions, analytics and AI-driven applications provide extensive capabilities across the core Go-to-Market functions.</p><p>Yet even with these technologies in place, cross-functional activities can remain difficult to coordinate. Information is available but does not reach the right people at the right time. Responsibilities overlap or remain undefined. Decisions are delayed, handoffs require repeated intervention, and commercial outcomes become unnecessarily dependent on improvised initiatives.</p><p>This article introduces the concept of a <span data-color="#47f4e2" style="color: rgb(71, 244, 226);">GTM Execution System:</span> the operational foundation through which Sales, Marketing, Customer Success and Channel &amp; Partnerships can execute shared business processes reliably.</p><p>We will examine how this system relates to established business processes, GTM tooling and RevOps, using a customer-expansion initiative to illustrate their respective contributions. We will also explore how their interaction affects automation, operational efficiency and the ability to accommodate growth and change.</p><h3>1. What GTM Tooling Provides - and What It Does Not Define</h3><p>Most B2B SaaS organizations have invested considerably in their commercial technology environments.</p><p>Sales teams work with CRM systems, sales-engagement platforms, CPQ solutions and forecasting applications. Marketing uses campaign automation, analytics, content-management systems and demand-generation tools. Customer Success relies on customer-health monitoring, service platforms and renewal-management capabilities. Channel &amp; Partnerships uses partner-management platforms, enablement tools and dedicated reporting.</p><p>Increasingly, these environments are interconnected. Information can be shared between platforms, activities can trigger automated actions, and management can obtain consolidated reporting across functions.</p><p>These are substantial capabilities.</p><p>They support individual functions in performing their responsibilities, provide access to information and make activities more visible and manageable.</p><p>In practice, however, the degree of integration varies considerably, and information often remains fragmented across functional platforms.</p><p>And even where these technologies are fully integrated, the availability and exchange of information do not establish how the participating functions are expected to contribute to shared business outcomes.</p><p>A CRM can contain a customer-expansion opportunity. A Customer Success platform can identify the underlying customer signal. Marketing holds relevant account-engagement information, and a partner-management platform contains the relationships needed to support the opportunity.</p><p>All this information can be available, but what remains to be established is how these contributions connect: who acts on the signal, what information is required, where ensuing responsibilities sit, when additional functions become involved and how progress is coordinated.</p><p>The availability of tooling capabilities is one thing. <em>How</em> those capabilities are applied within coordinated cross-functional execution is another.</p><p></p><h3>2. Three Layers, Three Different Responsibilities</h3><p>To understand where the missing coordination lies, we can begin with two familiar elements of commercial operations: business processes and the people and technologies supporting their execution.</p><h4>Business processes: What needs to be achieved</h4><p>Business processes describe the progression toward a defined business outcome.</p><p>Examples include Lead-to-Revenue, Customer Onboarding, Customer Expansion, Renewals and Partner Recruitment.</p><p>A customer-expansion process, for example, encompasses identifying an opportunity, qualifying its potential, developing a commercial proposal, securing agreement and extending the customer relationship.</p><p>The process establishes the activities and outcomes involved. However, it does not necessarily specify how the participating functions are expected to contribute and interact throughout those activities.</p><h4>Execution and tooling: Where activities are performed</h4><p>People, platforms and applications perform and support the activities defined within business processes.</p><p>CRM systems manage commercial records and activities. Marketing Automation executes campaigns and associated workflows. Customer Success platforms support customer monitoring and engagement. Partner-management solutions support ecosystem activities.</p><p>These technologies also automate cross-functional interactions and provide shared visibility where the necessary logic has been configured.</p><p>We now have business processes describing what needs to be achieved, together with people and technologies capable of performing the activities involved.</p><p>But this picture remains incomplete.</p><p>There is a common assumption that experienced people, established business processes and sophisticated technology will naturally combine into a functioning Go-to-Market operation.</p><p>Yet growing SaaS companies frequently encounter a different reality: strategic changes take too long to reach day-to-day operations, regional expansion produces inconsistent results, additional headcount does not translate into proportional capacity, and cross-functional initiatives repeatedly stall.</p><p><a href="https://insights.syntra.swiss/p/strategy-talent-and-tooling-are-not?r=95z84d"><span data-color="#47f4e2" style="color: rgb(71, 244, 226);">Read: Strategy, Talent &amp; Tooling are not enough</span></a></p><p>These symptoms can persist even when the participating functions are individually well managed and equipped with capable technologies.</p><p>What is missing is a defined way for those functions to coordinate their contributions throughout the business process: where ownership sits, what information each function needs, how responsibilities transition, when decisions are required and how progress is managed.</p><p>That requires an operational foundation between the Business Process and Execution Layers, connecting the participating functions throughout execution.</p><h4>The GTM Execution System: How contributions are coordinated</h4><p>A GTM Execution System establishes how Sales, Marketing, Customer Success and Channel &amp; Partnerships contribute to shared business processes in a coordinated and reliable manner.</p><p>It consists of seven connected components:</p><ul><li><p><strong>Ownership Structures:</strong> Define ownership of operational workflows and the activities that ownership entails.</p></li><li><p><strong>Operational Workflows:</strong> Establish how functional contributions connect during execution.</p></li><li><p><strong>Input-Output Requirements:</strong> Define what each participating function needs from others and what it must provide.</p></li><li><p><strong>Handoff Logic:</strong> Establish how responsibility and context transition between functions.</p></li><li><p><strong>Operating Cadence:</strong> Coordinate decisions, progress and dependencies through recurring operational rhythms.</p></li><li><p><strong>Accountability Models:</strong> Establish accountability for outcomes across functional boundaries.</p></li><li><p><strong>Execution Visibility:</strong> Make progress, dependencies and deviations visible so they can be acted upon.</p></li></ul><p>Together, these components establish the operational foundation for reliable cross-functional execution of business processes.</p><p>The GTM Execution System is a bespoke, technology-agnostic operational framework. It is designed to operate within the company&#8217;s existing tooling and platform environment, using those capabilities to support and automate execution wherever appropriate.</p><div class="captioned-image-container"><figure><a class="image-link image2 is-viewable-img" target="_blank" href="https://substackcdn.com/image/fetch/$s_!nCKR!,f_auto,q_auto:good,fl_progressive:steep/https%3A%2F%2Fsubstack-post-media.s3.amazonaws.com%2Fpublic%2Fimages%2Fc54b7e7a-e5b7-43aa-a6cc-8061b2f11546_907x573.png" data-component-name="Image2ToDOM"><div class="image2-inset"><picture><source type="image/webp" srcset="https://substackcdn.com/image/fetch/$s_!nCKR!,w_424,c_limit,f_webp,q_auto:good,fl_progressive:steep/https%3A%2F%2Fsubstack-post-media.s3.amazonaws.com%2Fpublic%2Fimages%2Fc54b7e7a-e5b7-43aa-a6cc-8061b2f11546_907x573.png 424w, https://substackcdn.com/image/fetch/$s_!nCKR!,w_848,c_limit,f_webp,q_auto:good,fl_progressive:steep/https%3A%2F%2Fsubstack-post-media.s3.amazonaws.com%2Fpublic%2Fimages%2Fc54b7e7a-e5b7-43aa-a6cc-8061b2f11546_907x573.png 848w, https://substackcdn.com/image/fetch/$s_!nCKR!,w_1272,c_limit,f_webp,q_auto:good,fl_progressive:steep/https%3A%2F%2Fsubstack-post-media.s3.amazonaws.com%2Fpublic%2Fimages%2Fc54b7e7a-e5b7-43aa-a6cc-8061b2f11546_907x573.png 1272w, https://substackcdn.com/image/fetch/$s_!nCKR!,w_1456,c_limit,f_webp,q_auto:good,fl_progressive:steep/https%3A%2F%2Fsubstack-post-media.s3.amazonaws.com%2Fpublic%2Fimages%2Fc54b7e7a-e5b7-43aa-a6cc-8061b2f11546_907x573.png 1456w" sizes="100vw"><img src="https://substackcdn.com/image/fetch/$s_!nCKR!,w_1456,c_limit,f_auto,q_auto:good,fl_progressive:steep/https%3A%2F%2Fsubstack-post-media.s3.amazonaws.com%2Fpublic%2Fimages%2Fc54b7e7a-e5b7-43aa-a6cc-8061b2f11546_907x573.png" width="907" height="573" data-attrs="{&quot;src&quot;:&quot;https://substack-post-media.s3.amazonaws.com/public/images/c54b7e7a-e5b7-43aa-a6cc-8061b2f11546_907x573.png&quot;,&quot;srcNoWatermark&quot;:null,&quot;fullscreen&quot;:null,&quot;imageSize&quot;:null,&quot;height&quot;:573,&quot;width&quot;:907,&quot;resizeWidth&quot;:null,&quot;bytes&quot;:null,&quot;alt&quot;:null,&quot;title&quot;:null,&quot;type&quot;:null,&quot;href&quot;:null,&quot;belowTheFold&quot;:true,&quot;topImage&quot;:false,&quot;internalRedirect&quot;:null,&quot;isProcessing&quot;:false,&quot;align&quot;:null,&quot;offset&quot;:false}" class="sizing-normal" alt="" srcset="https://substackcdn.com/image/fetch/$s_!nCKR!,w_424,c_limit,f_auto,q_auto:good,fl_progressive:steep/https%3A%2F%2Fsubstack-post-media.s3.amazonaws.com%2Fpublic%2Fimages%2Fc54b7e7a-e5b7-43aa-a6cc-8061b2f11546_907x573.png 424w, https://substackcdn.com/image/fetch/$s_!nCKR!,w_848,c_limit,f_auto,q_auto:good,fl_progressive:steep/https%3A%2F%2Fsubstack-post-media.s3.amazonaws.com%2Fpublic%2Fimages%2Fc54b7e7a-e5b7-43aa-a6cc-8061b2f11546_907x573.png 848w, https://substackcdn.com/image/fetch/$s_!nCKR!,w_1272,c_limit,f_auto,q_auto:good,fl_progressive:steep/https%3A%2F%2Fsubstack-post-media.s3.amazonaws.com%2Fpublic%2Fimages%2Fc54b7e7a-e5b7-43aa-a6cc-8061b2f11546_907x573.png 1272w, https://substackcdn.com/image/fetch/$s_!nCKR!,w_1456,c_limit,f_auto,q_auto:good,fl_progressive:steep/https%3A%2F%2Fsubstack-post-media.s3.amazonaws.com%2Fpublic%2Fimages%2Fc54b7e7a-e5b7-43aa-a6cc-8061b2f11546_907x573.png 1456w" sizes="100vw" loading="lazy"></picture><div class="image-link-expand"><div class="pencraft pc-display-flex pc-gap-8 pc-reset"><button tabindex="0" type="button" class="pencraft pc-reset pencraft icon-container restack-image buttonBase-GK1x3M"><svg aria-hidden="true" width="20" height="20" viewBox="0 0 20 20" fill="none" stroke-width="1.5" stroke="var(--color-fg-primary)" stroke-linecap="round" stroke-linejoin="round" xmlns="http://www.w3.org/2000/svg" class="icon-noB79L"><g><path d="M2.53001 7.81595C3.49179 4.73911 6.43281 2.5 9.91173 2.5C13.1684 2.5 15.9537 4.46214 17.0852 7.23684L17.6179 8.67647M17.6179 8.67647L18.5002 4.26471M17.6179 8.67647L13.6473 6.91176M17.4995 12.1841C16.5378 15.2609 13.5967 17.5 10.1178 17.5C6.86118 17.5 4.07589 15.5379 2.94432 12.7632L2.41165 11.3235M2.41165 11.3235L1.5293 15.7353M2.41165 11.3235L6.38224 13.0882"></path></g></svg></button><button tabindex="0" type="button" class="pencraft pc-reset pencraft icon-container view-image buttonBase-GK1x3M"><svg xmlns="http://www.w3.org/2000/svg" width="20" height="20" viewBox="0 0 24 24" fill="none" stroke="currentColor" stroke-width="2" stroke-linecap="round" stroke-linejoin="round" class="lucide lucide-maximize2 lucide-maximize-2 icon-noB79L"><polyline points="15 3 21 3 21 9"></polyline><polyline points="9 21 3 21 3 15"></polyline><line x1="21" x2="14" y1="3" y2="10"></line><line x1="3" x2="10" y1="21" y2="14"></line></svg></button></div></div></div></a></figure></div>
